Our old agreement expires this year and the new VMware quote finally landed. We run three clusters, around 180 VMs, vSAN and Veeam. Management wants alternatives now, not a strategy slide. For teams that finished a migration, where did you land and what was harder than expected?
We moved two smaller clusters to Proxmox and kept the largest VMware cluster for vendor supported appliances. VM conversion was not the hard part. Rebuilding monitoring, backup jobs, permissions and operational confidence took longer.
Windows heavy shop here, so Hyper V plus our existing Microsoft tooling won. It is not exciting, which was part of the appeal. Check every vendor support statement before choosing. A few of ours still listed only VMware and Hyper V.
The split estate may be realistic for us too. We have appliances that the vendor will not discuss on Proxmox. Did running two platforms erase the savings?
Some savings, yes, but not all. We used the expensive platform only where support required it. Do not forget training and parallel operations in the first year. The migration business case should include two platforms for a while, because a clean big bang is rarely real.
