We split a feature across four coding agents. They finished in parallel, but two touched the same files, one made a different assumption about the API, and a human spent hours reconciling everything. When does multi agent work actually save time?
When tasks are separate. Documentation, test generation and a migration script can run in parallel. Four agents redesigning the same module usually create merge and review work
Give them contracts before code. File ownership, interfaces, acceptance tests and a shared decision log. Without that, you didn't parallelize engineering. You parallelized assumptions.
We had a task list but no interface decisions. The agents all solved the gaps differently. A single agent might have been slower but coherent.
That's often the right call. Parallelism helps when the coordination cost is lower than the work saved. Start with two independent tasks and measure review time. More agents isnt a maturity level. It's a concurrency choice with the same old integration cost
